Lots happening each day. Good time to up the coordination. Striking a balance between enough to get in a row but not too much that it cripples progress is always a tightrope.

Proposing that @ajlennon ,@amcewen, @mjamjoum and I update for now—can add more as when make our first steps.

A daily look back, few key bullet points, summaries not details, surfacing key decisions made, progress, headwinds etc.

  • Bit of a misfire with the website content, now been resolved—moving quickly with little support so expecting a misstep here and there
  • Marketing switching gears to be focused on what we’ve shipped, customer stories
  • Around 2/3 new orders coming in each day, mostly from frontline workers.
  • 🚑 We are now prioritising orders based on clinical need. Gathered input for 20 doctors who have advised 1st ICU 2nd A&E 3rd Medical & Covid wards 4th other
  • @amcewen in Trello we see the next order is Walton, does that marry up your end?

Here's my update!

  • I was in DoES today on the laser cutter. I took the existing designs and modified slightly to fit onto the polyprop sheets we now have. We can fit 18 per sheet.

  • I optimised the laser cut process to print as quickly as possible. Power is 100 and Speed is 100. Faster than that and the cut becomes problematic. We can cut 18 in 20 minutes including sheet replacement.

By my maths if we ran the Gerald laser 24/7 that's about 9,000 headbands a week

  • I updated the WIki document on the above on how to make the Splash Visors as per @JackiePease

  • I spoke to ITV Granada Reports about what we're up to. That provisonally goes out tomorrow

  • I started creating a rough cut of an individual work sheet to track volunteer splash visor creation

  • I started thinking about a rota. I can help atm. @dazz-ling can help. @MatthewCroughan can help overnight. @DoESsean can help. We need to create a sheet to rota up who is in when.

  • I have a long chat with Tony Ryan of DTA who run schools nationally. He's aligned with the 3DCrowd model of local hubs and I discussed that DoES could act as a local hub for (a) materials supply to local schools and (b) taking output for order fulfillment. There's some thought needed on how the financials would work for that @mjamjoum

Next steps are:

  • Continuing to work on a local hub to support local workspaces and SMEs with materials
  • Similarly with their output and order fulfilment
  • How to work with 3DCrowd on order fulfilment.

@afroleft - is Hannah on here? - imho we need a big marcomms focus on this imho. We need to compare and contrast with Kitronix design.

I have no interest in a bun fight on who wins the design competition but pragmatically if we're acting as a local hub for fulfilment we need producers to be making our design not alternatives.

@ajlennon I would be happy to tend the laser cutter over night if you need that. I am not trained on it or a member of the space, so maybe that's not helpful. Just wanted to put the offer there.

@JackiePease Thank you Jackie. I can accommodate most times as I am self employed. My only constraint is travel by train, they stop around 9pm and start around 7am. Maybe it would make sense to do the induction before my shift starts, if I get allocated to one.

Ah brilliant @Robotorium - sorry I missed this. Great - so should we use this for DoES - I guess we can make copies as needed for @plastictactics / Little Sandbox etc?

So @MatthewCroughan @DoESsean @dazz-ling @drakard so far can we all have a look and volunteer when we can be laser cutting (understanding @drakard needs an induction and @MatthewCroughan will be working socially isolated overnight).

I also had an idea of setting up a WhatsApp group so we can keep in touch on when we're in and out, and in case things change and we want to ask somebody for cover.

How does that sound?

@Robotorium so I did this team member work sheet so they can track the time they worked and their producfion during a shift. Partly this is tracking production and partly a basis for them to invoice for their work. Have you done something similar? If not this is basic and maybe you could imrprove it?

Does it make sense to wait until I get allocated a shift? If you would rather do it right now I could book in the 2pm-4pm slot tomorrow.

  • 2 new orders in today. Fairly small 50 + 20
  • Sent out a job to Wigan Steam for their local Hospital (whether we like it or not, DoES website is naturally aggregating orders from right across the northwest)
  • Changed our minds on charging for visors. Here’s why Not charging on any orders #64
  • Program lead for Liverpool tropical medicine reached out. Asking for recurring order for palliative care community across Liverpool. Asked her to make order through website
  • We might want to change form to capture recurrent orders
  • Setting up call with Cambridge. They are interested if our fulfilment workflow and ways we might be able to sync
  • We have a working rota that I can start to feed volunteers in to. Who is monitoring the rota?
  • Still no thoughts about recurring Liverpool heart & chest order— feedback welcome. Distribute Visors through Liverpool Heart & Chest to the entire region #59 (comment)
  • Since throughput now on the rise. Essential production and fulfilment stay tightly coupled. Adrian has been updating so far. Seems to be working well enough, but must coordinate if more people are joining the packing and dispatch effort

  • Connected with Phil Hunt (Noble Fox Tailoring) who have pivoted their Thailand based tailor made attire factory to making face masks. They have two designs, washable and single use. Have introduced to @afroleft, @JackReason85 as a point of contact for those asking us for face masks, also Carwyn Edwards to see if they can be approvals fast tracked.
  • Caught up with Carwyn Edwards: Kitronix design is being reviewed now for approval, he's pushing for DoES design to go through the same process
  • Spent the morning working on the "Laser Cut" application project to improve the cutting of @huffeec's 20 x visor band DXF on Gerald laser cutter. I'm pretty happy with the design now although we may be able to speed up cuts with experimentation
  • Started breaking down the North West region into areas and catching up with the area coordinators I am bringing on to facilitate the logistics effort we need to be involved with to get visors where they need to be. 3DCrowd are currently mainly 3D printing based but I have schools coming on board with laser cutters who want direction. Given DT&A has backed education involvement we'll see a lot of activity from the education sector from Tuesday. (Help needed here if you can think of anybody...)
  • Spoke to Scan And Print who reached out to DoES offering use of a laser cutter. Dave Connor can place these and has people to work them. Dave is also helping me handle the various SMEs who want to support us with visor cutting.

FYI Richard Harding has been given the option to have his PPE delivered over the weekend / in the coming week by going with Tommy Wong but he has passed on this and is willing to wait for the DoES Liverpool PPE even though it could be a wait.

  • Jack is staying on top to make sure customers are happy with their delivery. If not, we feed them back in to our backlog.

Mostly national focus for me today

  • Spoke to @JackiePease about how we are keeping on top of our our current exposure to people currently working (e.g. are we on the ball with tracking daily timesheets or however we are doing it) I see other chats involving @mjamjoum and @afroleft and I am sure we are handling but we're not up to speed with how it's being managed is all (or indeed what we need to do here to help that process by telling people to do time sheet filling in a timely manner etc.)

  • Started talking to guys in other national groups who are trying to source material more cheaply for visor shields (I've had other contacts over the past few days asking same)

  • This lead into talking to 3DCrowd about their die-cut shields. The whole visor creation process is much easier if those are used so I've raised Create a new 3DCrowd compatible laser cut headband design based on the DoES design #70 to address it (NOTE: Not suggesting changing the DoES workflow, this is for external capability fulfilling external orders)

  • The first drop of visor shields should be arriving Wednesday. Coffee Dave is helping me get these out regionally and is going to set up his coffee shops as local hubs.

  • Via a 💡 moment from @JackiePease that thought about shields lead into a discussion with 3DCrowd about the possibilty of a completely die-cut solution (DoES or Kitronix). They need to fulfil 300k - 500k at the minute which isn't going to happen (imho) with 3D Printing or home laser cutting. With die cut we'd be talking 100k's made in a very short space of time and feels to me like "the most good for the most people"

  • Carwyn updated us that they have "merged" with NHS North Wales and the Prusa and Kitronix designs have NHS approval

We have now officially merged (passed on front end management) our efforts up here in North Wales to our local BCUHB health board's charity arm Awyr Lâs. The statement in full here: https://awyrlas.org.uk/content/downloads/FINAL_BCUHB_Statement-to-North-Wales-Visor-Makers_12.04.20.pdf

Both the Prusa RC3 and the Kitronik have been approved at the moment. There are parallel ongoing efforts to get some of these designs more formally certified too. In the meantime this may help set precedent.

  • Also trying to bring on more area coordinators and thinking about more places for local hubs

  • @JackiePease and I have been rearranging the space and updating the Production Guide from @huffeec's original ideas so we can get a proper call out for volunteers and try to reduce the risk of contamination to what we're producing. Anyone thinking of coming in to help should go and read it, even if they've read it before - the Events room is the only uncontrolled space, and there are new rules about what to do if you enter the main space.
  • That rearranging was done around the ongoing production from a bunch of volunteers (inc. @reasonPi, @drakard, @goatchurchprime, @ajlennon, @MatthewCroughan, @Knottyashcreative , Irene and Tony) who are already cranking out visors which is excellent!
  • I reacted badly on Twitter to some (I believe) unfounded claims about our design, which I shouldn't have done. I would still like us to be careful with any claims we make.
  • Caught up on a backlog of admin, inc. a long overdue catch-up call with @afroleft.

We could have somewhere like this recording the state of the stock in different stages of production, to make it easier for volunteers to see where the missing work is, so it's not just by rumours.

For example, I'm hearing that there's a backlog for the washing and packing, which is why the lasers aren't running at full capacity. I keep saying we can make up for time on the washing with more volunteers, but once you've lost a day of laser production, you cannot ever make it back up.

  • Production is up so we are making our way through orders. If I had a hat on I’d take it off a hundred times to all those involved
  • Hit a roadblock on our Manchester MRi order. Waiting for infection control to green light our 500 shipment. Covid lead from the Trust made the order so I don’t imagine there will be much of a holdup.
  • Aintree Sister nearly cried when I told her we could get her shipment out this week. A huge amount of appreciation from the customers @JackReason85 and I are dealing with. Trying to feedback where I can ♥️
  • Now have 2 active people ready to do deliveries. @JackReason85 managing them with Order Trello board.
  • Tried to add a bit of a “helping hand” content to the volunteer onboard landing spot — Made a pull request on the production.md doc Link tagged @JackiePease for review
  • Shared the call out for volunteers. Quite a few coming through now. Will wait for Jackie’s steer on when to dial this back
  • @goatchurchprime raises a good point here. Classic manufacturing dependent events + variations of throughput at each stage. Without being there it’s quite difficult to make suggestions. Trying to get over on Friday.

  • Call with Dave MacMillan about Rolling order for Liverpool Heart & Chest. He is game for distributing them across the North West Trusts (see Distribute Visors through Liverpool Heart & Chest to the entire region #59) Wants 2000 per week and then some. Could cost a lot so is going to see if they can make charity contributions to our campaign. Fair bit to firm up, will follow up with proposal.

Another busy day here focussed primarily on the regional & national effort

  • Kicked off a Google sheet to capture the regional local hubs we are starting up in the North West with an emphasis on geolocation so we can work out which of these works best to connect supply to demand. A lot of these options are due to the ever awesome Coffee_Dave. Currently 3DCrowd have half a million orders on their books...

  • Spent a large part of my time with the 3DCrowd logistics tool, based on AppSheet. Unfortunately a lot of the early 3D Printing registrations are missing key address information to enable us to geolocate them so there's a job of work to call them for that information. I have some team members working on this but we need more help if anybody has time.

  • We're taking delivery of pre-cut visors and elastic at DoES for shipping out to regional hubs in order to enable them to pack the 3DCrowd Prusa design of visor. They should be coming in on Wednesday / Thursday and I am bringing on a resource to help with this.

  • I had an extensive conversation with one of the 3DCrowd guys on what we need to be doing re: liability issues which I've captured in Liability and what we need to do #79. Key takeaways are it doesn't matter what we say we're delivering, we must have CE approval at this time. 3DCrowd and North Wales are working on this. 3D Crowd want to submit a variant of the DoES design for CE approval

  • Vicky McIntyre did some interview and workspace shots last week which she's edited and kindly sent over to us. Have passed the the high quality versions onto @afroleft for review.

Hey everyone, I thought I’d fill everyone in on the marketing activities, who’s doing what, progress and how you can submit content.

Social Media

  • Posts throughout this week have been scheduled inline with Stephanie’s content plan (attached)
  • @JackiePease and I are posting and engaging with followers
  • Posts for next week will be scheduled on Monday morning
  • I’ll also be doing some live posting at 8 pm tomorrow
  • All posts are in Buffer and available to be edited by all (@afroleft has access but anyone else welcome to it, give me a WhatsApp on +447539438705)

Outreach

  • I have been sending emails to local organisations to try and appear on mailing lists and social media.
  • You can add organisations and see progress on this excel sheet
  • We’ll also begin working directly with trusts to get some coverage and comms from them. Waiting on further instruction at the moment.

Press

  • Jaine sent the attached press release out to lots of outlets last week.
  • I’m now following up with each of them by phone to push for some coverage. We'll also seek to update the press release and the key stories in line with the self-organization and grassroots movement as suggested by @ajlennon

Content

  • New refreshed videos are being circulated over the next few days. See them on vimeo
  • If you have video and photos you’d like sharing please add them to the Dropbox (I will assume all media there is signed off)
  • If you have an article you’d like me to share, it’s the other tab on the excel sheet.

  • Kicked off the rolling order to distribute 1000 DoES visors per week to 17 Trusts across Cheshire & Merseyside. --> Distribute Visors through Liverpool Heart & Chest to the entire region #59
  • Explained we have a lot of moving variables this end; people, tools, materials, handcrafted processes that might trip over here and there. They ok with that.
  • On the process note, we keep throwing prospective suppliers at covid@, would be more helpful if we can extract what supplier can offer us and bip it in to here Link //cc Alex :)
  • 🖐🏻 Can we get a rough idea of production numbers each day from DoES? @amcewen or @JackiePease are you able to help? Makes fulfilment planning and customer expectations easier to manage
  • New videos are up link. Warm response. Liverpool Heart & Chest sharing the video through their channels + other Trusts across region. Some peeps cried (apparently)
  • Running out of bandwidth and energy this end, so had to pass up on helping Adrian with procurement. Anyone up for rolling their sleeves up here? would appreciate it.

Here's my day...

  • 3DCrowd/DoES: Continuing to progress CE application issues and nailing down what the legals actually are (3DPrinting, Laser Cutting, Injection Moulding processes)
  • 3DCrowd: Kicking off a bid application for 50K to supply a standardised visor design nationally.
  • 3DCrowd: Sanitised all the North West volunteers into (524) the right regions and small orders (2455 pieces) into regions too Mainly moved into Cumbria & North East region.
  • 3DCrowd: Local hubs are setting up tonight in Northwich and Gawsworth (Cheshire) hubs tonight.
  • 3DCrowd: Jacobs Factory (Warrington) opening up a local hub from Friday (couple of days a week)
  • 3DCrowd: Jennifer James & her daughter spinning up in DoES Liverpool local hub - 200 off ready to go - 👏
  • 3DCrowd/DoES: Talked to Directors at Care UK about what we're doing - also they raised gowns are the next big national problem (think disposable bin liners with sleeves)
  • 3DCrowd/DoES: Bringing up new Laser Cutting facilities here to expand manufacturing capacity.
  • DoES: Sensor City is opening 🚀 Meeting Dan Watson tomorrow for him to pick up polyprop (@afroleft @amcewen is anybody managing inventory?)
  • DoES: Taking polyprop to Jim @ Woolton tomorrow morning for him to start laser cutting.
  • 3DCrowd: Talking to local injection moulding businesses who reached out and want to help. Aiming to present their designs to NHS for review. These designs leverage their existing tooling (to avoid 20K tooling fees)
  • 3DCrowd/DoES: Asking local doctors to do a front-line comparative review of DoES versus Kitronix laser cut designs for input to 3DCrowd CE approval submission.
  • 3DCrowd/DoES: Engaging with the Royal Mail to see how they can help on logistics
  • 3DCrowd/DoES: "Blood Bikers" volunteers have offered to help with delivery. Initially Cheshire wrt. NW. Need to ask how they might help in other regional areas.
  • 3DCrowd/DoES:Feedback on vinyl cutting is that it works really well

15th April 2020

  • Ran three new volunteers through the onboarding
  • Sourced lots of bags so we can continue bagging up all the stuff we're building. Still need to work out a boxes/envelopes option for final packing, as we're getting low on old boxes we can reuse
  • Assisted Jennifer and her daughter in setting up the 3DCrowd hub at DoES Liverpool
  • Spoke to Radio Merseyside (not on air) about what we're up to so they could put a call out for volunteers
  • Took delivery of a laser-cutter that Alex had allegedly arranged delivery of, including carrying it in and getting it up to the first floor. Have since heard that it shouldn't have been delivered to us? (@Sean-anotherone you can probably stand down on any commissioning)
  • Received two deliveries of 3DCrowd prints
  • Packed three more orders - only relatively small: 50, 36 and 35 visors. We've got a few thousand of the clear plastic sheets cut and ready, and a few hundred laser-cut frames ready. @huffeec and @Robotorium are coming in on Friday to help get the order system running sweetly.

Got back home just in time for the 8:15pm DoES Liverpool directors meeting, which was a short two hours this month...

Took delivery of a laser-cutter that Alex had allegedly arranged delivery of, including carrying it in and getting it up to the first floor. Have since heard that it shouldn't have been delivered to us? (@Sean-anotherone you can probably stand down on any commissioning)

Thanks @Sean-anotherone I kicked off an issue #86 and referenced the software Fil uses. I am happy to help setup and fiddle with any software stuff if somebody could look at physical commissioning. Over on the other issue @plastictactics mentions if DoES isn't appropriate for this Arthur has space. (And Coffee Dave is happy to help move if we need that to happen)

  • We need assembly instructions as customers are confused about assembly

  • Started work on the corporate sponsorship a few days back. Money is coming in now. I’m introducing Hannah so company directors can follow up for a mention on our website if they wish.

A quiet one for me today as I was working on other stuff.

  • All the packed orders went out (@afroleft the Countess of Chester one was dispatched, I probably should've moved it in Trello, but I'm not 100% sure it was delivered - I'd assume so, but I only know it left...)
  • Plenty of volunteers in working through production
  • Made a start on the quarantine procedure for parts coming in from Little Sandbox, @plastictactics, and people who've been cleaning at home, as we were getting a bit of a backlog
  • Should get the in-production orders packed early tomorrow. @afroleft will see where you are with instructions and can probably help too - would be good to get something into the orders on that front

Also heard from Prof. Mitch McEwen (no relation) at Princeton's School of Architecture that they've been cutting the design over there and it's going down well with ER doctors!

I had the, in hindsight ridiculous, idea that I might be able to take the afternoon off. More fool me.

Mostly firefighting today

  • progressing the national grant application we're trying to get in tomorrow
  • progressing the CE certifications / engaging with options for injection moulding / looking at NHS thoughts on DoES versus Kitronix laser cut designs
  • Sensor City delivered 160 bands today which was great
  • Delivered 40 sheets of poly to Jim's personal makerspace (the man's a god)
  • Took delivery of 2000 off 3DCrowd visors and elastics for supply to the NW which Jennifer is handling as local hub coordinator.
  • Beginning to work out what we do with the Fil laser cutter.

  • Call with Cat from Cambridge University. She is looking to support national collaboration. Tried digging in to find out exactly what that meant — she was actually looking for ideas.
  • One thing I suggested was a way to help local teams with procurement. Material availability, locations, variants, lead times, costs, delivery options. National availability map, supporting local initiatives
  • She’s keeping up with the CE mark situation. Sending over info to us as it comes through. Imagine Alex will be on top of this

3DCrowd (Jen is running the 3DCrowd hub in parallel to the DoES model in Dinky atm. My hope is there is a way to merge SOP, fulfilment and product with the national platform at some point - i.e. the type of thing you were talking to Cat about. This may be possible, may not be possible, or may be possible to some degree)

So we won Wave 2 of HE project submissions so are engaged with them and their folks are writing pieces on us / with us.

Seems useful to engage on the Slack there with blog posts etc. to further and promote what we're up to with fulfillment... And indeed the excellent NHS feedback on the design.

  • Another three orders packed - 400 more visors in total. Two have gone out, the last one will go on Sunday
  • Ordered a bunch of boxes and padded envelopes, so hopefully that'll sort the packaging side out (have been reusing old packaging so far, but we're getting low on that)
  • We've still got 2500+ clear plastic visors prepped, but we will need some more soon. That's reaching the top of my things-to-sort out list
  • We've got another 500 visors all ready to go, which is half of the first repeat order for LHCH

  • @JackiePease went over to Halifax to collect a new laser tube for Gerald, after its power had dropped markedly yesterday.
  • @Sean-anotherone fitted the new tube, and we spent all evening getting it back to a state where I think it's now working, but needs the speed/focus tuning to get up and running fully again
  • Packed our first recurring order for Liverpool Heart and Chest Hospital, another thousand visors. That takes us to 2766 shipped!

  • [DoES] Heavy duty 8-8-8 4-hole punch on order. Should have been here by now...
  • [DoES/3DCrowd[ Vinyl cutter arrived to planning start looking at processes to cut out visor shields
  • [DoES/3DCrowd] External laser cutting can now deliver circa 1000/day PPE visors (need to liaise on fulfilling our orders)
  • [DoES] Spoke to LCH about increasing orders by 2000 / week.
  • [3DCrowd] Blocked on 3DCrowd visors - need to source more. Percentage of 25K arriving end of week (2k?). Percentage of 55K arriving end of month (4-5K?)
  • [DoES/3DCrowd] Engaged with Royal Mail. They can help with local deliveries. Need to put a logistics plan in place.
  • [DoES] Got Creality CR10-S working for PETG prints. Starting Versktan stacks
  • [3DCrowd] DoeS local hub under Mick's management. All running smoothly
  • [DoES] Scan and Make - Fil bought laser replacement @ £300, for delivery 27th.
  • [3DCrowd] Stock check robot should make producer stock easier to track.

Had a question in - can costs against deliveries be re-imbursed (e.g. should people keep track of mileage if they are driviving around) ?

A couple of day's-worth of updates...

  • Our packaging arrived, so now we can nicely package (up to) 500 visors in a box, and any smaller (fewer than 100) orders into big padded envelopes
  • I gave a talk about what we're doing to the IoT London meetup alongside 3Dcrowd and ScrubHub.co.uk
  • Dean from Liverpool Heart and Chest Hospital came to collect one of their visor orders, and also brought a sample gown to see if we could help with that. I walked him up the road and introduced him to Mary from Fabrication Studio, and it looks like they're working up some samples for him
  • @JackiePease dug into the sourcing-clear-plastic problem, and ordered 10,000 A4 sheets which turned up this morning, so that solves our materials issues for a while
  • Shipped more orders! We've now shipped over 4500 visors, and there are another 500 boxed up ready to go out, so we're over 5000!!! 🎉

Been a while since updating here as it’s mostly been shovelling through the rinse repeat work this end. That said, new things are bubbling up, so here’s a quick teardown:

  • David Connor from the Optimum Group has spun up operations and is now ready to supply orders. We’re proposing that he splits the weekly Liverpool Heart & Chest Hospital / Cheshire & Merseyside Deanery order with DoES.
  • We’re hammering through orders and cleared a lot of our backlog.
  • @JackReason85 has been staying on top of deliveries, making sure they show up and customers are happy before moving them over to the Steve Wonder column.
  • We’re now mostly focused on supplying LHCH rolling orders which is supplying other hospitals in the Cheshire & Merseyside region. Liverpool Womens took a shipment the other day.
  • We’ve also been propping up the East Lancashire CCG with big orders.
  • Aintree have had a big shipment of PPE that they are now distributing across the wards, so looks like we’ve done our stop gap job there.
  • The above points bubble up questions for what the main goal of this project is, how do we keep score and what’s next. Will follow up in another thread once we have something half baked we can all kick the tyres on.
  • We’ve been supporting some local makers financially with our pot of money raised. @KarlDunkerley and team have done a spectacular job rolling their sleeves up.
  • Marketing focus now organising around “healthcare teams, come and order a free box”. Fund raising slow down but that’s ok, volunteers seem to be coming through at a manageable rate, next big focus is to reach as many healthcare workers as we can while we have the materials and funding to support.
  • Would be great if you can all help us spread this message.
  • Lastly, I’m in touch with my former team at Patchwork. They are currently partnered with Shield NHS (link). If they need extra capacity in critical need Hospital wards, we’ll explore supplying further afield across the UK.
